What are you actually paying for?
A monthly retainer usually covers five workstreams:
- Technical SEO. Crawlability, site speed, mobile usability, indexing, schema markup, redirect management. Google’s Search documentation is the reference standard here — any agency working outside it is guessing.
- Keyword and content strategy. Deciding what to target and in what order. If your agency skips this, everything downstream is wasted effort. Our guide to keyword research shows what this process should look like.
- On-page optimisation. Titles, meta descriptions, headings, internal linking, content improvements on existing pages.
- Content production. New pages and blog posts targeting the keywords you cannot rank for with existing pages. Usually the largest single cost line in a growth package.
- Off-page and authority. Digital PR, guest posting, citations, directory listings, review generation. Also increasingly AI search optimisation — because most citations in ChatGPT and AI Overviews come from third-party pages, not your own site.

Does SEO cost more in Karachi than Lahore or Islamabad?
Not meaningfully. Agency rates vary more than city markets do. What changes between cities is competition in your specific niche — a dentist in Karachi competes with far more dentists than one in Multan, so ranking takes more content and more links, which means more hours.

What makes SEO cost more or less?
- Competition in your niche. Real estate, legal, medical and finance cost more than niche B2B because more money is chasing the same keywords.
- Current site condition. A site with technical debt, thin content or a spam link history needs cleanup before growth work starts. Budget one to three months for that.
- Content volume. More pages means more cost. There is no way around this — content is the main lever in most campaigns.
- How many keywords and locations. Five keywords in one city is a fraction of the work of fifty across four cities.
- Whether the site needs rebuilding. Sometimes the honest answer is that SEO cannot fix the site you have. - Reporting depth. Custom dashboards and attribution modelling cost more than a monthly PDF.
SEO or Google Ads — which is cheaper?
They answer different questions. Ads buy traffic today at a fixed cost per click. SEO builds an asset that costs more upfront and less over time.

Red flags in a cheap SEO package
- Guaranteed rankings. Nobody controls Google’s results. A guarantee means either meaningless keywords or manipulation.
- Results in 30 days. Not possible for anything competitive. Real movement starts at three months.
- No named deliverables. “SEO optimisation” is not a deliverable. Hours, pages, links and fixes are.
- Hundreds of backlinks per month. This is spam. It is the single fastest way to earn a penalty, and cleanup costs more than the package saved you.
- No access to your own accounts. You should own Search Console, GA4 and Google Business Profile. Always.
- Automated reports only. A PDF from a tool with no analysis is not reporting; it is a screenshot.
- No content in the plan. Any package without content production is a package that will not move rankings.

What should you expect for your money?
The first two months go on audit, keyword mapping, technical fixes, Google Business Profile and baseline reporting. Expect little visible ranking movement — this is foundation work.
By month three or four, content publishing begins, on-page improvements land, and you should see first ranking movement on low-competition terms alongside rising impressions in Search Console.
Around months five and six, keyword movement becomes meaningful, traffic growth is visible, and the first leads attributable to organic search start arriving.
From month seven onwards, results compound: rankings on competitive terms, steady lead flow, and a falling cost per lead.
If you have seen no impression growth in Search Console by month four, something is wrong and you should ask directly why.
